Buy a leather weekender off the shelf and you inherit somebody else's assumptions about how you travel. It is either slightly too small for four days, or so generous that it slumps half-empty and stops fitting the overhead bin. The pockets are in the wrong places. There is a laptop sleeve you never use, or none at all when you need one.
A duffel is mostly a set of dimensions and a few decisions about access, which makes it one of the most rewarding things to have made properly.
Start with the trip, not the bag
Before choosing leather or hardware, work out what the bag has to swallow. The most useful thing you can send is not a size in inches — it is a description. Two nights with a suit that must not crease is a different bag from five days of gym kit, and both differ from a cabin bag that has to clear an airline sizer every week.
If you already own a bag that is nearly right, measure it flat — length, height, depth — and tell us what you would change. "This, but two inches deeper and with a shoe pocket" is a brief we can build from immediately.
Carry-on, honestly
If the bag must fly in the cabin, tell us which airlines and we will build to the tighter of their limits. A soft leather duffel packed full bulges past its flat measurements, so a bag cut exactly to a stated allowance sometimes gets gate-checked. We usually suggest building a little under.
The decisions that shape a duffel
- Dimensions — length, height and depth, specified individually rather than picked from a size run.
- Opening — a full-length top zip, a zip curving down the ends for wide access, or a rolled leather top.
- Base — reinforced or structured, with or without metal feet to keep the leather off wet ground.
- Handles and strap — rolled or flat handles, drop height, and a detachable shoulder strap cut to your height.
- Pockets — end pockets for shoes, an exterior zip pocket, interior slips, a padded laptop sleeve, a wet compartment.
- Hardware and lining — brass, antique brass, nickel or gunmetal kept consistent across zips and feet, plus your lining material and colour.
- Personalisation — initials debossed or stitched on the end panel or under the handles.
Which hide for a bag that gets thrown around
Luggage takes more abuse than any jacket, so the hide choice is really about how you want that abuse to look. Full-grain cowhide is the traditional answer: thick, structurally strong, and it absorbs scuffs into a patina instead of looking damaged. Top-grain is sanded to a smoother, more uniform surface — cleaner and more formal, at the cost of some character. Goatskin is lighter and more supple. Suede is beautiful and genuinely not advisable for something that sits on train floors and carousels. The full-grain vs top-grain comparison covers the first two in detail.

- We come back with a proposed spec: finished dimensions, hide and colour, pocket layout, hardware, lining.
- You confirm it. Nothing is cut before you have signed off on the numbers.

Practical answers
Can I send back a custom duffel?
Our 7-day return window applies to stock bags. A bag built to your dimensions with your initials on it follows different terms — if something is wrong we will look at putting it right rather than refunding it. That is why the spec is confirmed in writing first. Details are on shipping and returns.
How heavy will it be empty?
Heavier than nylon, varying with size and hide thickness. If weight matters, say so early — a lighter hide and a less structured base make a real difference.
